The bookkeeper: records what happened
A bookkeeper handles the day-to-day: recording transactions, reconciling accounts, managing AP/AR, and producing basic monthly statements. They keep your books accurate and current. Every company needs this — it's the foundation. But a bookkeeper is backward-looking: they tell you what happened, not what to do about it.
The controller: makes sure it's right and controlled
A controller owns the integrity of your numbers. They design the chart of accounts, build the close process, enforce internal controls, and keep you audit- and diligence-ready. A good controller turns a three-week close into a four-day routine and ensures the financials you rely on are actually trustworthy. This is the layer most growing companies skip — and pay for later.
The CFO: tells you what to do next
A CFO is forward-looking and strategic. They model the future, pressure-test pricing and unit economics, manage runway and capital allocation, lead fundraising, and translate the numbers into decisions. A CFO doesn't just report the score — they help you change it.
Bookkeeper: what happened. Controller: is it right. CFO: what now. You need all three functions — rarely all three as full-time hires.
A simple test for where you are
- Books messy or behind? You need bookkeeping first — nothing else works without it.
- Books fine but the close is slow and you're nervous about an audit or raise? You need a controller.
- Books clean, but you can't answer strategic questions — pricing, runway, what to do next? You need a CFO.
Don't buy a title — buy the outcome
The goal isn't to hire a "CFO" because it sounds impressive. It's to close the specific gap that's slowing your decisions. Diagnose the gap first, then resource exactly that.
